Tech Startup Founder: Two Pivots, 4 Weeks, One Exit Clause

Decision time

The Problem

The founder of a 12-person B2B SaaS startup had been stuck for 4 months between two product pivots: one toward a specialized vertical (HR tech), another toward a horizontal productivity product. Both had partial market validation. The technical co-founder supported the horizontal option. The seed investor preferred the vertical. The founder couldn't decide – and the company had completely stagnated.

The Intervention

Through the Decision Core process, we identified that the blockage was not strategic – it was identity-based. The founder had a previous negative experience with a niche vertical product, and was projecting that risk onto the current decision. Once the mechanism was clarified, it became possible to separate relevant information from identity distortion. Sessions focused on rebuilding current decision criteria – not historical ones.

The Result

The pivot decision toward HR tech was made in week 4. The technical co-founder, who supported the other direction, activated the exit clause from the shareholders agreement – an anticipated and deliberately managed consequence. 6 months after the decision, the first enterprise contract was signed. The company recruited a product co-founder aligned with the new direction.
